How to create a business model canvas template: 9 key elements

The canvas provides you with nine key business elements to illustrate, summarize, and track. The 9 building blocks of a BMC template are:

1. Key partners

List the key partnerships your business leverages or relies upon for success. Include the resources or value your business gets from these partnerships.

2. Key activities

Summarize the key activities that allow your business to provide services and deliver on your value proposition. 

3. Key resources

List the key resources your business relies upon or uses in order to operate and provide services.

4. Key propositions

Summarize the different value propositions that set your business apart from your competition.

5. Customer relationships

Define and describe the primary relationships you have with your customers, including how you interact with this, how these interactions differ among different types of customers, what different customer needs are, and the level of support the different customers receive.

6. Channels

Detail how your customers are reached, how your services are provided, your different distribution channels and how your value proposition is delivered. 

7. Customer segments

Define the ideal customer personas your value proposition is intended to benefit, then describe the key differences between these segments and potential steps in the customer journey.

8. Cost structure

Identify the primary costs associated with operating your business and providing your services, then detail the relationship between these costs and other business functions.

9. Revenue streams

Describe how your business generates revenue through the delivery of your value proposition.

Who Created the Business Model Canvas?

Business theorist Alexander Osterwalder created the business model canvas following his earlier work on business model ontology.

The Core Structures of Business Models

Based on his analysis, Osterwalder proposed that all businesses share similar modeling, using the following core structures:

Infrastructure : This includes key business activities, key resources, and key partners that the business leverages on a regular basis.

Offering : The concept of offering deals with the unique value proposition of a business, which is what distinguishes one business from another.

Customers : This includes customer segments, channels, and customer relationships, all of which drive the strategy and overall success of a business.

Finances : Finances include both the cost structure and the revenue streams that drive the profit of a business.

When Was the Business Model Canvas Invented?

Alexander Osterwalder invented the business model canvas in 2008, following his work on business model ontology. Since 2008, business experts have created many variations on Osterwalder’s original business model canvas, including ones that are industry specific.

What Do You Include in a Business Model Canvas Template?

A business model canvas has a few main components that build out the structure, organization, and strategy of a business. The components include the following:

Key Activities : The key activities identify the crucial steps and activities a business must perform in order to deliver on its propositions and continue to succeed. As a business changes and grows, it must discover new techniques to perform better, provide better services or products, and consider how these key activities help to drive the value proposition.

Key Resources/Partners : The key resources delineate the strategic assets needed to achieve core business goals and maintain a more targeted and successful approach than one’s competitors. Three core business products make up the key resources: product, scope, and infrastructure.

Value Proposition : This is the driving force of the business, as it identifies the uniqueness of a business’s offering (i.e., what differentiates it from other competitors). The value prop works to pinpoint the needs of the customer and deliver on those needs with the company’s own product or service.

Channels : The channels signify the various media used to communicate the value prop to the appropriate customers. Channels also identify where and how you will sell your product and to what customers.

Customer Segments : This refers to the way in which customers interact with the business through the product or service lifecycle and which type of market a customer might engage with. Types of markets can include niche, mass, segmented, diversified, or multi-sided.

Cost Structure : The cost structure of a business model canvas pairs together how key activities will drive costs and determines how well the costs are aligned with the value prop. It is at this time that businesses must determine other key cost decisions, like using a fixed, variable, cost-driven, or value-driven structure and figuring out how the scope and scale of the business relate to the costs and revenue.

Revenue Streams : This determines the way a company generates revenue from each customer segment. Revenue streams can come in the form of asset sales, usage or subscription fees, lending, leasing, renting, licensing, brokerage fees, and advertising. A business determines its revenue streams based on its overall structure.

What Is a Business Model Canvas Report?

A business model canvas report is a roll-up of all the key details described in a business model canvas. The report aims to describe each component in further detail, providing commentary on both why a company is structured the way it is and how it plans to attain that structure.

What Is a Lean Canvas Template?

A lean canvas template is a one-page business plan that summarizes a business and breaks it down into nine key elements. Those elements include problems, solutions, key metrics, value propositions, advantages, channels, customer segments, cost structures, and revenue streams.

Why Have a Business Model Canvas?

Businesses and organizations should have a business model canvas in order to break down the key components of a business and discuss what is and isn’t working. This process will help you identify problem areas, improve on certain aspects, and continue to grow, generate revenue, and succeed.

Tips For Creating a Business Model Canvas

The best way to get started is by gathering a core group comprised of key team members and stakeholders (ideally around 3-5 people) and drawing out a canvas on paper or creating a canvas digitally.

Allow yourself plenty of undisturbed time to start mapping out a high-level overview of the business and its structure. Connect the core building blocks of your business, like market segments and target customers, and brainstorm how to achieve the most success.

Make sure to keep on open mind and separate the current from the ideal state of the business. After you have completed your canvas, review it and share it with your team to collect further ideas or comments. Ask team members to look for missing details, both in the design and structure of the canvas.

Once you have completed the canvas review, test your new plan and analyze it periodically to ensure it is working for your business.

History of the Business Model Canvas

The business model canvas template was originally introduced by Alexander Osterwalder in his 2004 thesis, “The Business Model Ontology – A Proposition in a Design Science Approach”. Since then, the business model canvas template has been taught at business schools and iterated upon to fit more niche businesses.

Structure of the Business Model Canvas Template

There are nine main building blocks in the business model canvas template:

#1. Key Partners

Key partners are the companies or people your business works with to create a strategic relationship. A few examples of key partners are suppliers or distribution partners in the supply chain .

Key activities are specific activities or tasks that are fundamental to the operation of your business. An example of a key activity would be the procurement of fresh produce in bulk for a restaurant.

Key resources are the assets necessary to operate and deliver your value proposition. For example, a diamond mining company cannot operate without mining equipment . Alternatively, an automotive company cannot operate without the human capital and expertise that goes into designing cars.

Value propositions are arguably the most important element of the business model canvas template. The value proposition determines the fundamental offering the company is trying to give its customers. It is the primary driver of business operations. For example, Spotify’s value proposition,  “Music for everyone.” , eloquently states its mission and offering. Spotify wants to be a music streaming platform that has music selections for everyone.

Here are a few things to consider about value propositions:

#5. Customer Relationships

Customer relationships are the different types of interactions a company has with its customers. For example, a designer suit company will provide significant help for the customer, tailoring to their needs and working directly with them to create the suit they want. Conversely, telecommunications companies often have poor reputations and customer relationships as many practice aggressive and predatory sales practices through their call centers. Compared to telecommunications companies, the designer suit company has significantly richer and more fulfilling customer relationships.

Here are a few things to consider about customer relationships:

Channels are the different structures and methods that are used to deliver your company’s product and value proposition to its customers. Channels encompass all of a company’s supply, distribution, and marketing channels. It is important to consider all channels of a company and make sure they are functioning cohesively. For example, a company like Amazon needs to consider how its fulfillment centers and shipping services are integrated to send out timely shipments.

Here are a few things to consider about channels:

Customer Segments are the different types of customers that a company manages. A company that produces different products will need to interact with different types of customers.

An example of this would be airline companies. Airlines offer tickets for economy, business, and first-class customers. First-class passengers have access to exclusive benefits and luxury travel arrangements. The cost structure refers to how a company spends money on operations. It consists of the company’s key costs and the company’s level of focus on costs. If a company is cost-driven, it focuses on minimizing costs and, thus, prices for customers. Alternatively, if a company is value-driven, it focuses on creating value for its customers, with less focus on cost.

An example of this would be a comparison between fashion retailers, Forever 21 and Gucci. Forever 21 is a fast-fashion company focused on delivering the newest styles at low costs – a cost-driven company. Alternatively, Gucci is a luxury brand focused on delivering high-quality clothes and accessories designed with the latest trends in the fashion industry – a value-driven company.

#9. Revenue Streams

Revenue streams are a company’s source of cash flows . They are the final element of the business model canvas template. Revenue streams are the different ways your company’s value proposition generates money. A company might have multiple revenue streams. For example, Apple has multiple revenue streams between its variety of products and its services, such as Apple Music.

The lean canvas is a concise one-page business plan that evaluates all the main elements of your business opportunity. It is an adaptation of the Business Model Canvas designed specifically for Lean Startups . The framework is divided into nine key sections that together provide a thorough overview of the overall strategy.

Completing a lean canvas online template enables remote teams to easily collaborate and share their ideas with ease. The finished document can be continually updated, shared, downloaded and exported as a PDF.

The lean canvas template is divided into nine sections, with two subsections, that should be completed in order. Working through each section alone or collaboratively with your team, add your assumptions to each prompt as sticky notes. Don’t be afraid to continually iterate and build on those assumptions over time.

Create your own lean canvas by following the 10 steps outlined below. Once finished, share the link with your team or export it as a PDF.

Start by asking yourself: What is the problem we are trying to solve? What is the customer pain-point we want to solve? How prevalent is this problem? 

The founders of Uber, Travis Kalanick and Garrett Camp couldn’t get a ride on a cold night in Paris. They wondered how great it would be if they could book a taxi directly from their phone. That’s when the idea for Uber was born. 

Existing Alternatives

What are the existing alternatives to the problems outlined? Taking the Uber example further, the founders would’ve written down taxis or chauffeurs in this section. 

How do your proposed solutions ease existing pain points? How does it make the lives of your customers better? Summarize your product or service in this section. 

For example, Amazon’s lean canvas would read as ‘Enable our customers to buy any product from the comfort of their home, at the click of a button’.

How will you define success for your startup? What are the KPIs you want to aim for? For a service-based start-up, these may be metrics that involve growth and adoption such as engagement, revenue, Customer Acquisition Cost (CAC) and Customer Lifetime Value (CLV).

Cost Structure 

Irrespective of whether your startup has received seed funding or if it’s bootstrapped, every startup needs to have its finances under control. Consider operational costs, both variable and fixed, so you have a clear idea of your runway . While the numbers only need to be indicative, make sure you do some initial research into manufacturing and distribution costs to give some weight to the numbers. 

Unique value proposition

What are you going to be doing that is different to existing products? Will you differentiate on service, price, quality, or some other way. If you get stuck, try the value proposition canvas to gain a deeper understanding of how to craft a compelling value proposition 

High Level Concept

The high-level concept sub-section conveys the value proposition in the most succinct manner possible. List your X for Y analogy. E.g. YouTube = Flickr for videos.

Unfair Advantage

What’s your secret sauce? What do you have that will ensure that your product or service cannot be copied? Maybe it’s a new technology, like Google’s advanced secret search algorithm. Or Allbirds new fabric that makes ‘the world’s most comfortable shoes’. It’s about what gives you an edge over the competition.

Your customers are the beating heart of every business. It’s important to have a very clear idea of who your ideal customers are. Highlight key demographic, psychographic and behavioral attributes of your customer segment in this section. Go a step further with the help of our user persona template and customer journey map .

Having passionate early adopters will help you achieve viral growth, so identifying who your early adopters will be and how you’ll reach them is key. For a lean start-up, this customer segment will also provide valuable early user feedback.

How do you plan to reach your customers? Which channels will you use to connect with your target market? Consider the media and channels your key demographic uses, and who they trust: TV news, magazines, social media, influencers or major retailers.

Revenue Streams

Which revenue model will you use? Depending on your product or service, you may opt for subscriptions, advertising or freemium. On top of that, consider what the lifetime value of your product will be, recurring revenue, customer value and gross margins.

The Lean Canvas is a more concise, faster, portable, and effective adaptation of the Business Model Canvas. The Lean Canvas is adapted from The Business Model Canvas and designed by Ash Maurya. It is based on a lot of assumptions, rather than hard facts. Its concise design means that you can get a clear idea of the strengths and weaknesses of a potential business idea in just 30 minutes!

A Business Model Canvas is a more elaborate document that includes 5-year financial projections, market sizing data, etc. It is designed to also serve more as a product roadmap . Meanwhile, the lean canvas prioritizes experimentation over execution. It focuses on identifying how to get the product to market, while the business model canvas includes final details of executing the launch plan.

Unlike the static Business Model canvas, the Lean canvas is dynamic and evolves with every iteration.

What is a Business Model Canvas

A business model is simply a plan describing how a business intends to make money. It explains who your customer base is and how you deliver value to them and the related details of financing. And the business model canvas lets you define these different components on a single page.   

The Business Model Canvas is a strategic management tool that lets you visualize and assess your business idea or concept. It’s a one-page document containing nine boxes that represent different fundamental elements of a business.  

The business model canvas beats the traditional business plan that spans across several pages, by offering a much easier way to understand the different core elements of a business.

The right side of the canvas focuses on the customer or the market (external factors that are not under your control) while the left side of the canvas focuses on the business (internal factors that are mostly under your control). In the middle, you get the value propositions that represent the exchange of value between your business and your customers.

The business model canvas was originally developed by Alex Osterwalder and Yves Pigneur and introduced in their book ‘ Business Model Generation ’ as a visual framework for planning, developing and testing the business model(s) of an organization.

There are nine building blocks in the business model canvas and they are customer value proposition, customer segments, channels, customer relationships, revenue streams, key resources, key partners, key activities, and cost structure.

When filling out a Business Model Canvas, you will brainstorm and conduct research on each of these elements. The data you collect can be placed in each relevant section of the canvas. So have a business model canvas ready when you start the exercise.

Let’s look into what the 9 components of the BMC are in more detail.

Customer segments

These are the groups of people or companies that you are trying to target and sell your product or service to.

Segmenting your customers based on similarities such as geographical area, gender, age, behaviors, interests, etc. gives you the opportunity to better serve their needs, specifically by customizing the solution you are providing them.

After a thorough analysis of your customer segments, you can determine who you should serve and ignore. Then create customer personas for each of the selected customer segments.

There are different customer segments a business model can target and they are;

Customer relationships

In this section, you need to establish the type of relationship you will have with each of your customer segments or how you will interact with them throughout their journey with your company.

There are several types of customer relationships

You can understand the kind of relationship your customer has with your company through a customer journey map . It will help you identify the different stages your customers go through when interacting with your company. And it will help you make sense of how to acquire, retain and grow your customers.

This block is to describe how your company will communicate with and reach out to your customers. Channels are the touchpoints that let your customers connect with your company.

Channels play a role in raising awareness of your product or service among customers and delivering your value propositions to them. Channels can also be used to allow customers the avenue to buy products or services and offer post-purchase support.

Revenues streams are the sources from which a company generates money by selling their product or service to the customers. And in this block, you should describe how you will earn revenue from your value propositions.

What are the activities/ tasks that need to be completed to fulfill your business purpose? In this section, you should list down all the key activities you need to do to make your business model work.

These key activities should focus on fulfilling its value proposition, reaching customer segments and maintaining customer relationships, and generating revenue.

This is where you list down which key resources or the main inputs you need to carry out your key activities in order to create your value proposition.

There are several types of key resources and they are

Key partners are the external companies or suppliers that will help you carry out your key activities. These partnerships are forged in oder to reduce risks and acquire resources.

In this block, you identify all the costs associated with operating your business model.

You’ll need to focus on evaluating the cost of creating and delivering your value propositions, creating revenue streams, and maintaining customer relationships. And this will be easier to do so once you have defined your key resources, activities, and partners.  

Businesses can either be cost-driven (focuses on minimizing costs whenever possible) and value-driven (focuses on providing maximum value to the customer).

Value propositions

This is the building block that is at the heart of the business model canvas. And it represents your unique solution (product or service) for a problem faced by a customer segment, or that creates value for the customer segment.

A value proposition should be unique or should be different from that of your competitors. If you are offering a new product, it should be innovative and disruptive. And if you are offering a product that already exists in the market, it should stand out with new features and attributes.

Value propositions can be either quantitative (price and speed of service) or qualitative (customer experience or design).

(Specify the costs of running your business and providing your services. Are those fixed or variable? Follow the list of activities and resources you created to calculate realistic costs.)

Revenue Streams

(Identify how your business will create a revenue through your value proposition. There are many types of revenue streams. Choose the ones that better adapt to your product. Is it going to be subscription-based or direct-sell? Are there other ways you can get revenue through your value proposition? This includes prices and payment methods, as well as selling strategies.)

Achieving innovation in business requires deep understanding of the aspects of the business. This understanding is what separates success from failure, yet the focus on essential business elements may be distracted by a 50-pages business plan, as our minds are able to focus on the ideas when they are visually presented, rather than written in long paragraphs. Therefore, the business model canvas can present a useful tool for business strategists, entrepreneurs, and innovation managers to visually present essential business aspects in order to understand the strengths and weaknesses in the business plan.

The business model canvas was proposed by Alexander Osterwalder in his book, Business Model Ontology , and it presents the elements that form the building blocks of a business plan for a new or existing business. It is a simple template with nine cells. Each cell includes one of the business’s essential components; customer segments, value propositions, channels, customer relationships, revenue streams, key activities, key resources, key partnerships, and cost structure.

Business Model Canvas Elements

Unlike the written business plan, the business model canvas allows you to clearly project all the business factors and answer question related to the above elements as follows.

Customer Segments

This part describes your consumer by answering questions such as who are your consumers? What do they think, feel, see, or do? This part allows you to learn if the business targets one or multiple market segments , the persona for each segment, and the service provided for consumers. The expected output is a persona for each consumer segment.

Value Propositions

What is the value delivered to the consumer? Which consumer’s problem does the product target? How do we satisfy our consumers? After setting up the persona based on the customer segment section, this part focuses on the value provided for each segment and improves the competitive position of the product or service. These facts help us to build a priority list of the value propositions and link it with the consumer personas .

Where will the product be sold or promoted? Why choose these channels, and why are they efficient? This part focuses on where communication between the business segments and value propositions takes place. For example, a kitchen product that solves a heating problem while cooking (value proposition) can be purchased by housewives (target segment) through their online store, Amazon, and local distributors (marketing channels).

Customer Relationships

How does the company interact with its consumers? How does the company manage this relation between the product or service and costumers? In this part, you determine how you plan to communicate with the consumer during or after the product’s sale. This leads to questions regarding the best method to communicate with consumers in order to deliver the value proposition.

Revenue Streams

Where will the revenue come from? This part links the segment, proposition, and channel elements. For example, revenues (a) will come from segment (b) by providing proposition (c), through channel (d). In the previous example, the revenues will come from selling the kitchen product to housewives through Amazon.

Key Activities

What are the activities required to deliver the value proposition, distribute the products through channels, build a customer relation, or have a revenue stream? This section includes working with partners, improving the product, or collecting feedback from consumers. All the activities related to delivering the value proposition should be included in this section.

Key Resources

What resources should be present in order to deliver the value proposition and compete in the market? This also includes the resources involved in other aspects, such as customer relations, distribution channels, and achieving the revenue stream. The resources vary from one product to another based on the nature of the production process. It can be infrastructure, human resources… etc.

Key Partnerships

Who are the business partners and suppliers involved in the sales process? Those partners may be involved in delivering the value proposition to consumers by acting as a sales channel or customer support agents.

Cost Structure

What is the business model cost? Which elements are the most expensive? This section includes both direct and indirect costs involved in the business model. It should describe the cost of each of the above elements.

It is an ideal way to check the business logic of why customers will buy your product or service. It also provides a way to understand how all the different elements come together to deliver your products or services, the cost structure, value proposition, customer segments and profits.

How To Get Started?

Identify the overarching purpose of the business

I suggest that to start with you print out several copies of the business model canvas (see above for high-quality PDF print versions). Fill out the elements and start to get a feel with how the different elements sit together and whether they make sense.

Keep copies of them and also mark on each the version (1.0, 1.1…) that way you can refer back to ideas and also see how your thoughts have progressed.

Different Ways Of Using The Business Model Canvas?

The business model canvas can be used to not only develop your business model but also analyze potential competitors. How do you know if your business model is unique and difficult to replicate if you don’t know the market?

I’m not suggesting mapping every competitor. Quite often you find many have similar, if not the same, business model, which makes it hard to differentiate them.

Remember that that sometimes different cost structures can make a huge difference in a market – Aldi vs Sainsbury’s. Needless to say, that using a business model canvas on a known company can help you build out your own ideas to compete.

Step 1 (of 10): Customer Segments

This sounds obvious, but when you get into the detail many people overly simply the customer and don’t create a clear picture of who they are. As a result, the tendency is to make generalizations.

1. Customers Segments

Understanding who you are aiming your business at is critical to success. As an example, HR directors – they are an identifiable group of people that use the label HR Directors to identify themselves and their role. You can find HR directors on Linkedin for instance as individuals and through Linkedin Groups.

2. Segment Composition

A Segment is the maco level of a potential customer base. Understanding the composition of the customers – how they vary, how many are there in different sub-segments helps you to determine the market potential and viability.

The traditional way of looking and understanding these sub-segments is to use Marketing Personas. This is where you should be able to visualize the people that are actually going to buy your product and how. It is the detail and depth of understanding here that counts. We are talking here about observations not just theory or statistics cleaned from a marketing report.

You need to understand what they think, see, feel, and do in your product area. Be sure to list both buyers and users of your product (many Personas will be both).

3. Problems, Needs, Behaviours & Current Alternatives

Many customers have hidden needs. In other words when you watch and observe them trying to do things they have to do workarounds or take a long route to accomplish their task. Understanding what customers are trying to achieve and observing how they achieve things provides valuable insights into why and how you can help them

Make sure that you identify their existing needs/problems and identify the alternatives that they currently use. If you’re not sure, go out and observe, talk to some people. You’ll want to be able to clearly link your Value Propositions back to these in the next section.

You should as a result of completing this section be able to clearly define your segment and have a number of personas for the different sub-segments that describe the profile of your customer, their behaviours, their problems, and current workarounds or alternatives

Step 2 (of 10): Value Propositions

How To Use The Business Model Canvas Section Customers

The Problems or Needs that you identified earlier and used to build your Marketing Personas now come into play.

The Value Proposition Canvas describes the details of how the value proposition and customer segments interact.

In its simplest terms, a value proposition is a positioning statement that explains what benefits you provide for who and how you do it uniquely well. It describes your target customer, the pain point you solve, and why you’re distinctly better than the alternatives.

What is important at this stage to challenge yourself your Value Propositions and why does your customer might prefer them to their Current Alternatives?

Quite often you will have multiple value propositions. They are not the same benefits. Remember that value propositions are the sum of benefits you offer. A value proposition clearly aims at defining how it solves a problem and presents a new way of doing it compared to existing solutions.

Use a whiteboard or index cars for each value proposition. What things can you do that actually will make the biggest difference to the customer and be unique and better than the competition?

You should now have a clear link between value propositions and your personas. The value propositions should clearly tie in with the customer and why they will buy.

Step 3 (of 10): Channels

Business Model Canvas Channels

Channels include the methods that you are going to use to reach your customers. Are there clear customer communities, what labels or job titles refer to your customers, what interests groups do they have that can help you identify them?

Being able to reach your customers through marketing channels is crucial to being able to make them aware of your product and test your value propositions. Some typical channels are paid search (e.g. Google Adwords), social media ads (e.g. Facebook ads, Instagram ads), SEO (long term), PR…

Outcome For each Persona or Segments, if they differ substantially. Make a clear note of potential channels that can be used to reach to the customer. In the marketing growth blueprint, I cover in more detail how to design and develop a clear marketing strategy for your business model.

Step 4 (of 10): Customer Relationships

How To Use The Business Model Canvas Customer Relationship Block

Some questions to help guide you on this block of the business model canvas:

The value proposition should link closely to the level of service and touchpoints you use to interact with customers?

The costs associated with how you deliver your communications, service the customer will be reflected in costs.

Use storyboard and customer journey maps to map the current customer journey. Then map how your value proposition will be delivered and make a note of the critical points in the journey and the overall lifecycle.

Outcome A description of the type of customer relationship for each segment/persona.

Step 5 (of 10): Revenue Streams

The most important thing is to map the number of each segment and potential revenue. Don’t overestimate this. Remember you have to often out early adopters vs. the mainstream of regular buyers who are often harder to convert. Try and be realistic – use a spreadsheet and calculate your variables.

For a product-driven business, this will involve learning about users and new techniques to build and test new products. Rarely does the first design go straight through to production? In particular, with products, you need to consider how much time is involved between new design sand prototypes to test. There are lots of new ways to get prototypes developed fast and therefore speed up the innovation process.

If you’re focused on doing a set of services for customers, then include maintaining superior expertise on the segment(s) and creating or acquiring products and services that are a good fit, whatever that entails.

Key resources are the strategic assets you need in place, and you need in place to a greater or more targeted degree than your competitors. Step 9 (of 10): Cost Structure

You’ve worked to understand how your Key Activities drive your propositions and hence your revenue. The key questions to ask at this stage of the business model canvas are:

If you’re a startup then knowing your costs and predicting a run rate for costs is critical. The business model canvas helps to focus on the resources and activities that are associated with your business design.

The most core and obvious applications of the Canvas are to ask: – Does it make sense? – Could it be better? – Does the rest of my team understand and agree? Have additional ideas? – Rinse and repeat at least quarterly
